Not only can you run more experiments, but the quality of each experiment improves. With AI generating variants, you can test more dimensions simultaneously. More interestingly, AI enables building capabilities that did not previously exist as products. When the marginal cost of generation approaches zero, products can generate customized content for each user at scale. UI can adapt to each user's context and preferences in real-time. Products can anticipate user needs before they are explicitly stated. Any product can gain a conversational interface through simple API integration. These capabilities were theoretically possible before but economically unviable. AI makes them routine.
The "Bake" Option Becomes More Attractive
When building becomes cheaper, integrating deeply with existing platforms (baking) becomes relatively more attractive. The question shifts from "should we build or buy?" to "should we build this capability or integrate it into our platform?"
For semantic search, the 2022 decision was to buy from vendors like Algolia or Elastic, but by 2026 the decision becomes to build using an API plus vector database because build cost dropped 90%. For AI writing assistant, the 2022 decision was to integrate the OpenAI API, but by 2026 the decision becomes to build with a fine-tuned model because customization is worth the investment. AI as Platform Rather Than Feature
The most strategic shift is from AI-as-feature to AI-as-platform. When AI capabilities are cheap to add, the question is not which AI feature to add but how AI transforms your entire product architecture.

Consider how mobile changed product strategy. Initially, companies asked "should we have a mobile app?" Later, they asked "should our primary experience be mobile-first?" The shift from feature to platform reorients all product decisions.

Data strategy becomes central because your AI capability depends on your data, and acquiring, structuring, and protecting data becomes the core competitive investment. Personalization is table stakes because if AI enables personalization, users expect it, and products without AI-powered personalization will feel outdated. User relationships shift because users develop relationships with the AI experience, not just the product interface, changing retention and engagement dynamics. Trust becomes existential because if AI failure means product failure, investing in AI reliability and safety becomes non-negotiable.
The Strategic Response
Given these shifts, how should product leaders respond? The answer is not to add more AI features but to fundamentally rethink product strategy for an AI-native world.
Questions Every Product Team Should Ask
Product teams should ask themselves which of their current features they would not build today if starting from scratch, given how AI changes the cost structure. They should consider what capabilities they currently buy that could be built internally at acceptable quality. It is worth examining what experiences are now possible that were not economically viable before, and how they might shift from AI-as-feature to AI-as-platform thinking. Finally, teams should identify what data advantages they have or could build that would compound over time.
The New Product Strategy Framework
Traditional product strategy asks: What should we build? AI-native product strategy asks a different set of questions:
Product teams must decide what to generate, since not all value comes from building persistent features and some value comes from generating the right output for each situation. They must determine what to personalize, as AI makes personalization cheap and opens possibilities for tailoring experiences to each user segment or individual. Teams should consider what to anticipate, since AI enables proactive experiences that can reduce user effort by forecasting needs before they are explicitly stated. Finally, product leaders must decide what to trust, recognizing that AI introduces new failure modes and that determining how much autonomy to grant the AI and how to build appropriate trust is a critical strategic choice.
Do not let AI drive your strategy. AI is a capability that enables certain approaches; it is not a strategy in itself. The companies that will win are those that use AI to execute on clear strategic priorities, not those that add AI because it is exciting.
For your product, begin by listing all current AI features and asking for each whether it reflects AI-as-feature or AI-as-platform thinking. Then identify one product experience that AI makes possible but you have not pursued due to perceived cost. Next, map your top three competitors and consider how their AI capabilities might change your competitive position. Finally, assess what data you have that would compound if used to train or fine-tune AI models.
