The Embedded Model Is Not Free
Embedded AI expertise is more expensive than centralized AI services in the short term. You need more people with AI skills, and those skills are scarce and expensive. The return on this investment is faster iteration, better-aligned AI implementations, and organizational capability that does not depend on a single team.
More AI team members does not always mean faster AI development. Some organizations hire multiple AI specialists expecting acceleration, but without clear ownership and workflow integration, additional AI staff can create coordination overhead without proportionate output. The bottleneck is often not AI expertise but product evaluation culture, clear requirements, and organizational alignment. Address those first before scaling AI headcount.

Collaboration Patterns
AI products require tighter collaboration cycles than traditional software. The eval-driven development approach described in Chapter 21 creates a shared language that bridges PM, Design, and Engineering. Teams that adopt these patterns iterate faster and catch problems earlier:

In traditional development, PMs define requirements that engineers implement. In AI development, PMs define evaluation criteria that guide development. This shift requires PMs to develop eval literacy and teams to trust PMs as the arbiters of AI quality, not just feature completeness.
